What West Ham can expect from Nuno: Compact squad, extensive use of subs, and straight talk

Nuno Espirito Santo had a clear plan in place over the summer.
He wanted his Nottingham Forest side to evolve and to keep surprising people. Ultimately, the Portuguese did manage to shock — by talking his way out of his job at the City Ground just three games into the new season.
But, before his fallout with global head of football Edu — and the erosion of his relationship with Forest owner Evangelos Marinakis — Nuno’s intentions said much about his character. Now he finds himself as Graham Potter’s replacement at West Ham United.
Fans got a small taste of life under their new head coach on Monday. The 1-1 draw away to Everton was filled with promise, as West Ham recovered from a goal down and threatened to leave Merseyside with all three points.
Here The Athletic looks at what else the supporters and players can expect from the Portuguese at the London Stadium.
Nuno can be a man of few words in press conferences, but there are a handful of key ones that will pop up.
He is almost certain to talk about “bonds” and “identity”. They are the two things that were at the heart of his remarkable success at Forest and they will be two things he will likely prioritise as he tries to breathe fresh life into West Ham.
The Portuguese was originally reticent on the Forest job as it was the first time he had taken on a role without a pre-season. One of the things he values most is time on the training ground — and more specifically away on a summer training camp — with his players.
The job he did in his first few months at Forest was perfectly adequate. He did what he needed to do, by leading the club away from the threat of relegation. But it was on a training camp in Murcia, Spain, the following summer, that the foundations for success were built.
Nuno likes to work with a compact, closely knit squad. He likes to promote a sense of unity. With his trusted coaching staff of assistant coaches Rui Silva, Julio Figueroa, Rui Barbosa and Antonio Dias as goalkeeper coach and fitness coach, Nuno worked to ensure his players all understood that they had a part to play; that they all had a “role”.
He uses his bench extensively, normally utilising all five substitutes — he averaged 4.4 substitutions per game in the Premier League last season — and frequently rammed home the message that those players were just as important as those who started.
The appointment of Nuno at West Ham does not look to be great news for James Ward-Prowse, who was given limited game time by the manager in a loan spell at Forest during the first half of last season. While Nuno praised his attitude and professionalism, Ward-Prowse still made only nine Premier League appearances (five starts) under Nuno, with Elliot Anderson, Nico Dominguez and Ryan Yates preferred.
Ward-Prowse was recalled by West Ham following the appointment of Graham Potter in January. And the fact that Ward-Prowse was not involved against Everton on Monday night looks to be a sign that he is down Nuno’s pecking order once again.
Just over a year ago, a significant amount of work was done to the Forest training ground to improve the facilities, but most specifically to enhance the players’ lounge and canteen. Nuno wanted a place where his players could relax together, where they could forge a sense of togetherness during games of table tennis, darts, pool, or, more unusually, Ludo.
Nuno had the difficult task of following on from Steve Cooper when he took the Forest job. It took him a while to win over supporters, who had been sceptical following his ill-fated spell at Tottenham, which lasted only 17 games. Cooper had been a hugely popular figure at the City Ground.
But Nuno won fans around with his team’s performances, which culminated in the club qualifying for Europe for the first time in three decades. His team were disciplined, well-organised and fiercely difficult to break down. The starting point was a finely honed back four that gave little away. Murillo and Nikola Milenkovic became one of the best central-defensive partnerships in the Premier League. Installing a similar backbone will almost certainly be his starting point at West Ham.
Pace was central to everything good about Forest, who were set up to hit opposition with explosive speed and directness on the counter-attack through players such as Anthony Elanga and Callum Hudson-Odoi. It was exciting, effective and gave the side a sense of identity. When Nuno’s teams took to the field, Forest fans knew what to expect.
The only issue was that, by the end of last season, the opposition also knew what to expect. Teams found a way to negate Forest’s counter-attacking style. This was why Nuno wanted to evolve his side, to make them more comfortable in possession and turn them into a team that could dominate. He is not a manager who is wedded to a single approach.
The fact Nuno did not have the opportunity to work with his entire squad last summer — only two new additions had arrived in time to join the training camp in Portugal — played a role in the breakdown of his relationship with the Forest hierarchy. Nuno regarded it as a missed opportunity and was not shy about voicing his discontent. He is a straight-talker.
With his players, he strikes a balance between being a figure of authority while remaining approachable. On the training pitch, it is strictly business. Off it, he is more relaxed. He has a habit of playing a handpan, a musical instrument, while talking to players in his office.
There are two sides to Nuno. There is the man who is fiercely focused on football, and there is the non-football, nature-loving Nuno. The 51-year-old has two horses, stabled in the West Midlands. He likes to start his day by going for a ride.
He has homes in his native Portugal and another on the Spanish island of Formentera. As a youngster, he loved cliff diving on the island of Sao Tome and Principe, where he grew up. And he retains a love of the ocean now. When he has the opportunity to spend a few days at one of his holiday homes, the first thing he does is go for a swim.
But for now, it will be football-focused Nuno who will be front and centre, hoping to restore the fortunes of West Ham in the same way as he did at Nottingham Forest.

West Ham preparing bid to sign Chelsea flop with Nuno’s request
West Ham United are already making under new manager Nuno Espírito Santo as they prepare to make changes in the January transfer window.
According to Fichajes, the Hammers are preparing to pursue Christian Pulisic, the United States international winger, as a key addition to boost their attacking options.
Pulisic joined Chelsea in 2019 and played for the Blues till 2023, after failing to make an impact for them, he was then sold to Milan.
Under Nuno, West Ham appear eager to make immediate changes rather than simply maintaining continuity.
West Ham United are looking for attacking depth
The reported interest in Pulisic makes sense as the Hammers need a player with fierce pace in wide attacking positions and some who could contribute to goals as well and share the load with Jarrod Bowen.
Pulisic has had a somewhat inconsistent career in recent seasons, marked by injuries and fluctuating playing time. But his pace in the wide positions as well as his ability to score goals can be beneficial for the struggling Premier League side.
Moreover, a fresh attacking presence may help to alleviate pressure on other forwards and inject some unpredictability into West Ham’s offense.
The USA international attacker has a contract at Milan that runs until 2027 and the Italian side have no intention of letting the player leave the club any time soon.
Pulisic has impressed at AC Milan
Milan have made a brilliant start to the new season. The Italian giants are currently top of the Serie A standings after beating Napoli 2-1 at the weekend.
Pulisic was on the score sheet for the Rossoneri in the big game against Napoli.
The 27-year-old had a productive season for Milan in 2024/25, scoring 17 goals for them in all competitions.
It is clear to see why Nuno is keen on bringing the player back to the Premier League. The new manager is ready to offload James Ward-Prowse and wants new players with creativity in the team.
However, with Pulisic competing for the Serie A title in Italy and having a major role in the team there, it would be highly unlikely to see him join West Ham and battle for relegation.
